The Real Cost of Shelf Compliance Failures in FMCG

A national FMCG brand with 3,000 retail doors typically finds that 15 to 25 percent of shelf space does not match the agreed planogram on any given week: out of stock facings, wrong placement, missing secondary displays, or a competitor product occupying negotiated shelf space. Analysts estimate that each percentage point of planogram compliance is worth 0.5 to 1 percent of category revenue at that store. Across a large portfolio, a 10-point compliance gap is a meaningful, recurring revenue leak, not a rounding error.

The frustrating part is that most brands cannot even see the gap in real time. Brands typically measure compliance through periodic merchandiser visits or retailer-reported data, and both lag reality by days or weeks. A standard rotation schedule often sends a rep back to the same store only once every three to four weeks, so a shelf that falls out of compliance on day one of a campaign can stay that way for most of the campaign before anyone at head office notices.

Take a typical launch week for a new SKU. Trade marketing negotiates secondary display placement across 800 doors, and the rep confirms setup on the first visit. By the time the next scheduled check comes around three weeks later, store staff have already dismantled a third of those displays while resetting the aisle for another promotion, and nobody at head office finds out until the sell-through numbers come in weaker than planned.

Why shelf audits do not close the gap

Field merchandisers cover a fixed number of stores per week, usually 8 to 12 per rep per day including drive time. Scaling coverage to catch compliance issues faster means adding headcount, which most trade marketing budgets cannot absorb. So brands settle for sampling: checking a subset of stores on a rotation and extrapolating.
